Hurth HBW 250 transmission removal Perkins 4.236

Hi all.  I'm in a bind and looking for anyone who may have experience removing/replacing the transmission on the Perkins 4.236?  We have a Hurth HBW 250 gearbox on our Brewer 44, hull number 295.  The replacement gearbox would be a ZF 25 M and I believe it would require the 1.88:1 gear ratio.  Will I be able to do this replacement in the water?  Do I need to remove the cockpit floor and pedestal?

Our prop shaft has about 1" of play between the stuffing box and the transmission coupling;  how far back can I move the shaft and do I need a gear puller to get the coupling off?  Lots of questions, no answers and finding a mechanic in Panama City is not as easy as one would think.  I've called no less than 5 and am getting no  where fast.

I did find some old posts on the topic, but couldn't see any with the same engine/transmission setup.  I'll cut anything I need to in order to make room.   I just need to get out of here after a month of sitting!

Any help or advice is greatly appreciated.
